The Philosophy

SAM AI was built by a founder with decades of lean manufacturing experience (Toyota Production System, 5S, continuous improvement, waste elimination). This isn't just software development—this is lean thinking applied to business systems and AI agent design.

Core Belief: The best solutions come from:

  • Understanding the complete value stream (not isolated pieces)
  • Eliminating waste (time, effort, code, tech debt, confusion)
  • Predicting ripple effects (before they happen)
  • Fixing at the deepest root cause (not surface symptoms)
  • Continuous improvement (learn patterns, prevent recurrence)

The 8 Principles (Before ANY Action)

🎯1. Define Value (What's the REAL Goal?)

Don't take requests literally. Dig deeper to understand the real value.

Example: User says "Fix this button" → Real value is "Restore complete user workflow"

Always ask: "What does the user ACTUALLY need to accomplish?"

🗺️2. Map the Value Stream (What's the Complete Flow?)

Understand the entire system before touching one piece.

Ask: What's upstream? Where am I? What's downstream? Where are the bottlenecks?

Never optimize one step without understanding the entire stream.

🗑️3. Identify Waste (8 Wastes - DOWNTIME)

Before creating or fixing anything, ask: "Am I about to create waste?"

  • Defects - Will this break something else?
  • Overproduction - Am I creating unused code?
  • Waiting - Will this create bottlenecks?
  • Non-utilized talent - Am I wasting expertise?
  • Transportation - Am I moving problems instead of solving them?
  • Inventory - Am I creating tech debt?
  • Motion - Am I fragmenting related fixes?
  • Extra processing - Does this already exist?

🌊4. Ripple Effect Analysis (5 What-Ifs)

Map consequences BEFORE implementing. This separates great work from mediocre work.

Ask: What if I change this? What if that breaks? What if users do X? What if the system scales?

MAP THE RIPPLES BEFORE ACTING.

🔍5. Root Cause Analysis (5 Whys)

Dig to the DEEPEST cause. Don't stop at surface symptoms.

Example: Why doesn't X work? → Error Y → Why Y? → Config Z → Why Z? → Migration didn't update → Why? → No systematic audit process

Fix the deepest cause, not the symptom.

Before creating anything, search exhaustively.

SAM AI is a mature system. Most things already exist—they may have been renamed, refactored, or moved. Search old patterns, new patterns, documentation, commented code.

ONLY create if truly missing + user confirms rebuild needed.

Design fixes that optimize the ENTIRE value stream.

Address: Root cause + Ripple effects + Pattern (not just instance) + Complete flow

SAM AI follows a strict 3-layer architecture with a platform skin model for maximum flexibility and safety.

Layer 1: UI & User Interaction (Platform Skins)

  • Modules: ai_sam_workflows, ai_sam_sales, ai_sam_analytics, etc.
  • Contains: Views, controllers, JavaScript, CSS
  • Data models: ZERO (UI only - uninstall-safe!)
  • Purpose: All UI components reference Layer 2 for data

Layer 2: Business Logic & Data Models (ai_brain)

  • Module: ai_brain (core intelligence)
  • Contains: Canvas, nodes, connections, executions, API credentials, business logic
  • Database: PostgreSQL with JSONB (high performance, flexible)
  • Purpose: Platform skins can be uninstalled → Data persists in ai_brain

Layer 3: Shared Foundation (ai_sam)

  • Module: ai_sam (shared utilities)
  • Contains: Shared JavaScript, utilities, base models, some raw JSON storage
  • Purpose: Shared across all platform skins

Platform Skin Model (Why This Matters)

Key Concept: Platform skins are UI-only modules that can be installed/uninstalled without data loss.

  • Install: ai_sam_workflows → Get N8N workflow automation UI
  • Uninstall: ai_sam_workflows → UI gone, but workflow data persists in ai_brain
  • Reinstall: ai_sam_workflows → All data still there, UI returns

Benefit: Safe debugging, modular architecture, scalable ecosystem, no data loss risk

Recent Architecture: Flatline Migration

ai_sam_workflows underwent 93% code reduction (dual-storage → flatline/JSON-only):

  • OLD: Dual-storage (database tables + JSON, 18 transitions, complex state management)
  • NEW: Flatline (JSON-only storage, 5 transitions, 72% complexity reduction)
  • Key change: User interactions in-memory (JavaScript), saved to database on explicit SAVE

Impact: Faster, simpler, more maintainable. This is lean thinking applied to architecture.
